Where do you go when you need a great idea? Most of us head somewhere far away. A blank wall of sticky notes. A team meeting where nothing is off limits. Someone says the words we've all heard: think outside the box. And then the room goes quiet.
Here's the strange part. That advice has almost no evidence behind it. Drew Boyd and Jacob Goldenberg studied thousands of successful new products. They found something odd. The best ideas were not wild. They were built from parts that were already sitting right there.
Take the Nine Dots puzzle. You've likely seen it. Nine dots in a square, and you must link them with four straight lines. The trick is to draw past the edges. For years, teachers used it to prove that rules block creativity. Then researchers tested it again. They told one group where the lines had to go. That group did better, not worse. More limits, better results.
Boyd and Goldenberg call this the Closed World. It means the answer is close by. It hides in the tools, people, and space you already have. Think of Dick Fosbury. In the 1960s, high jumpers ran at the bar and threw a leg over it. Fosbury had the same body, the same bar, the same mat. He just went over backward. The Fosbury Flop won gold in 1968. Today nearly every jumper uses it.
The authors add one more twist: Function Follows Form. Don't start with the problem. Start by changing the thing in front of you. Then ask what that new shape is good for. It feels backward. It works.
The first pattern is Subtraction. You look at something and remove a piece that seems essential. Not a nice extra — a core part. Then you sit with the strange leftover and ask what it might be good for now.
Your brain fights this hard. Psychologists call it functional and structural fixedness. Once we know what a thing is for, we struggle to picture it without its defining parts. A phone without a screen isn't a phone. Except sometimes it is exactly the breakthrough.
Johnson & Johnson lived this. Its SEDASYS anesthesia machine was a serious piece of equipment, and the team was stuck. Then someone tried removing the screen. And the backup battery. Both felt untouchable. But stripping them down pushed the team toward a simpler, cheaper device that could deliver light sedation in routine procedures — places a full anesthesia setup would never fit. Sony did the same thing with sound. Every tape machine recorded. Sony pulled recording out and left only playback. That gap became the Walkman, and it changed how the world listened to music. Betty Crocker's cake mix went further. Early versions included powdered eggs, so bakers just added water. Sales stayed flat. The company removed the eggs. Suddenly bakers cracked real ones, felt like they were actually baking, and bought more mix. Less product, more value. Try it yourself: name the one feature nobody would dare delete, then delete it on paper and see what's left.
The second pattern is Division. You take something whole, cut it into pieces, and put those pieces back in a different place or a different order. The parts don't change. Their arrangement does.
Boyd and Goldenberg describe three ways to cut. Functional division separates jobs from each other. Physical division slices along real lines. Preserving division makes smaller versions that still work completely on their own. Les Paul used that third one to change music forever. In the 1940s, a band recorded a song together, in one room, in one take. Paul asked a quiet question: what if one performance became many separate performances? He recorded a track, then layered another on top, then another. Multi-track recording was born, and every studio today runs on it.
Division works just as well where nothing is physical. AXA Equitable had insurance forms that customers dreaded — dense, endless, confusing. The company didn't shorten the information. It divided the forms and rearranged the sections so people met each piece at the moment it made sense. Johnson & Johnson did the same to sales training. Instead of one long course, the company broke medical training into modules that reps could pull up exactly when they needed them. Same content. Split and resequenced. Far better results.
The third pattern is Multiplication, and it's easy to get wrong. You copy an element of something, then change the copy in a way that makes no obvious sense. The change is the whole point. Adding more of the same thing isn't invention. A razor with ten identical blades is just a heavier razor.
Gillette got this right in 1971. Engineers copied the blade, then set the second one at a different angle and distance. The first blade pulls the hair slightly out; the second cuts it lower. TRAC II was the result, and twin blades became the standard.
Architecture gives an even bolder example. When Bruce Graham designed the Sears Tower in Chicago, the usual approach was one tall tube of steel. At that height, wind shear becomes brutal. Graham copied the tube nine times, bundled the copies together — and then made them different heights. Some stop early. Some rise higher. That uneven silhouette breaks up the wind and holds the building steady. The counterintuitive change did the work. The SAT uses the same logic invisibly. Some questions on your exam don't count toward your score at all. They're multiplied copies, altered to serve a different job: testing future questions on real students so tomorrow's exam stays fair. You take the test and calibrate the next one without knowing it.
The fourth pattern is Task Unification. You take a resource you already have and hand it an extra job — usually a job it was never meant to do. Nothing gets added. The value comes from the double duty.
Dr. Steven Palter, a gynecological surgeon, pushed this to a remarkable place. Chronic pelvic pain is hard to diagnose because the source is invisible on a scan. Palter kept his patients awake during a light procedure and asked them to speak up as he touched different spots. The patient became the diagnostic instrument. Conscious pain mapping let him find the exact trouble spot instead of guessing.
You've done this today without noticing. When you type those warped letters to prove you're human, that's CAPTCHA. Its creators then asked a second question: what else could that keystroke accomplish? With reCAPTCHA, the words you type come from scanned pages of old books that machines can't read. Millions of people proving they're human have transcribed entire library collections. In Sub-Saharan Africa, the PlayPump used the same thinking. Children spin a merry-go-round because spinning is fun; the spinning pumps clean water into a village tank. And theater director John Doyle, facing tight budgets, had his actors play the musical instruments on stage instead of hiring an orchestra pit. It saved money and produced something audiences found unforgettable.
The fifth pattern is Attribute Dependency, and it's the subtlest of the group. You find two variables that currently have nothing to do with each other, then link them. When one changes, the other changes with it.
Think of a chameleon and a dog. The dog's coat is one color, always. The chameleon's skin depends on where it sits. That dependency is the whole innovation. Transition lenses do it with sunlight — clear indoors, dark outside. Baby bottles do it with heat. If milk is too hot for an infant, the bottle changes color and a tired parent gets a warning at two in the morning without measuring anything.
Business runs on this too. Domino's Pizza tied price to delivery time: if the pizza arrived late, you paid less or nothing. Speed and cost had never been connected, and that link became the brand's identity. Nestea noticed that iced tea sales collapsed in cold months and built a winter tea collection — flavor tied to season instead of fighting it. To find your own, list the variables inside your product and the variables outside it, in the world your customer lives in. Where two of them have zero relationship, ask what would happen if they didn't.
Most of us treat contradictions as walls. We need it light and we need it heavy. We need it cheap and we need it premium. So we split the difference and call it realistic. Boyd and Goldenberg argue that a compromise is usually a surrender.
They separate true contradictions from false ones. A true contradiction is bound by physics. A false one rests on an assumption nobody bothered to check. In business, almost all of them are false — and the assumption is the weak link you can break.
A military contractor faced a perfect version of this. Soldiers needed an antenna pole light enough to carry through rough terrain, and heavy enough to stand firm in storms. Impossible, until someone questioned when the weight had to exist. The engineers designed a pole that accumulates ice on site. Light in the pack, heavy in the storm. The contradiction dissolved the moment the hidden assumption fell. Bring that habit into your next negotiation. When both sides feel forced into win-lose, hunt for the unverified belief holding the whole thing together.
The authors are firm on one point. Creativity is not a gift handed to a lucky few. It's a cognitive skill, and skills respond to practice.
Their exercise is simple and almost free. They call it mental simulation. Pick an ordinary object nearby — a chair, a coffee lid, an umbrella. Run the five patterns on it. Subtract something essential. Divide it and rearrange the pieces. Multiply a part and change the copy. Give it a second job. Make one of its features depend on the weather. Then ask what the result would be good for.
Drew Boyd tested this with middle school students. Administrators warned him that children couldn't be taught to innovate. The students picked it up in an afternoon and produced coat hangers that expand and shoes that adapt to weather. Nobody needed a bigger box. They just needed permission to look hard inside the one they had.
Breakthroughs rarely arrive from somewhere else. They come from someone willing to stare at ordinary things long enough to see them differently. Subtract a piece. Split it apart. Copy it strangely. Ask it to do two jobs. Tie it to the world around it. The constraints you resent are your raw material — and most people never touch them.
